Most intros start with a bio. Mine starts with a number, the one that started this company: 32% increased 90 day subscription retention across 19 different companies in DTC and SaaS.

If a subscription business keeps just 5% more of its customers, profits jump somewhere between 25% and 95%. That single stat pulled me into retention work years ago. I never got back out.

Here's what those years taught me: most churn isn't a product problem. It's an operations problem. The right message usually existed. It just fired at the wrong time, or reached the wrong persor, or never went out at all, because someone would have had to send it by hand. Every day. Forever.

Two more numbers, so you can see the size of it. A generic "we miss you" email wins back 3โ€“8% of lapsed customers. The same list, worked as a proper step-by-step sequence, wins back 12โ€“18%. And up to 9% of subscription payments fail on the first try: customers lost who never chose to leave.

Chasing this problem became Whisperr, the company I run. But that's not why I'm posting today.

Through August, I'm publishing our internal retention playbooks here as open teardowns. Real frameworks, real benchmarks, nothing held back from why discounting an abandoned cart on the first touch quietly eats your margins, to the 90-day win-back sequence, to the failed-payment recovery most founders never open the hood on.

The one that got me was a fitness app. I'd stopped opening it for maybe six weeks. Got the generic "we miss you, here's 20% off" email and deleted it without reading past the subject line. Then a week later got a completely different message, no discount, just "you were on a 40 day streak before this, want to pick it back up from where you left off." That one worked. I opened the app that day.


Looking back, the discount email made me feel like a number they were trying to buy back. The second one made me feel like they'd actually noticed something true about me. Matches what you said about most churn being an operations problem rather than a product one. The product hadn't changed between those two emails. The message did.


Following the teardowns this month. Curious what the failed payment recovery one looks like, since that 9% number is wild to me. Feels like the kind of loss nobody notices because nothing dramatic happens, the subscription just quietly stops.
